Preparing for Peak Season: Structure Before the First Install

After selling 180+ roofing projects in a short period following a hail event, Vetter Construction faced a major operational challenge: how to organize and schedule a large backlog months before peak season began. Vetter Construction partnered with Work Ninjas to build clarity, predictability, and control in production, scheduling, and workflow ensuring the season would start smoothly and scale efficiently from day one.

The story

The Situation

Vetter Construction is a well-established residential roofing company with years of experience and a reputation for quality work. Following a major hail event, they sold over 180 projects that would be installed between April and August 2026. Although production hadn’t started yet, the volume and timing created operational risks: jobs of varying complexity were spread across months, the newly implemented CRM required structure to support production workflows, and scheduling logic for crews and reschedules was still incomplete. Work Ninjas stepped in to help design that structure before installs began, preventing future bottlenecks, rescheduling chaos, and operational strain once production ramped up. Without proactive systems, the company faced potential bottlenecks, rescheduling chaos, and operational strain before the first install even began.

key steps

Building Systems Ahead of Execution

Instead of reacting as installs began, Work Ninjas focused on preparing Vetter Construction for a controlled, predictable production season. The goal was to ensure clarity and operational control across every job before peak season kicked off.

Jobs were broken down by trade (roofing, gutters, siding, multi-trade), each with its own schedule and responsibilities, all tied to JobNimbus. Boards and calendar views created a single source of truth for crews, Account Managers, and owners.

Using crew capacity, job complexity, and seasonal constraints, the full backlog was mapped into a production calendar in just three days. Flexible buffer days and realistic capacity planning ensured the schedule could adapt without disruption.

Mapped and color-coded views gave instant visibility into month-to-month production, tight spots, and flexibility. This made decision-making faster, reduced uncertainty, and allowed the owner to monitor readiness before the first install.

Our philosophy

The Results

Structured Production Pipeline

180+ pre-sold jobs were organized into a manageable, trade-based workflow, allowing crews and managers to execute without confusion.

Full Seasonal Roadmap

A complete production calendar from April through August gave the owner clear visibility into workload, capacity, and timing well before installs began.

Improved Operational Accuracy

Breaking jobs into trade-specific work orders and aligning them with JobNimbus eliminated manual tracking and reduced the risk of errors.

Proactive Decision-Making

Color-coded boards and calendar views allowed the team to see readiness, track progress, and address potential bottlenecks before they became problems.

Recommendations

When the Season Hits, You’re Ready

Many roofing companies wait until production starts to fix operational problems. This case shows the power of preparation over reaction: building schedules, systems, and visibility ahead of peak season protects crews from burnout, prevents rescheduling chaos, and allows contractors to scale with confidence.

Prepare before the season starts, don’t scramble through it.

Having a structured plan for 180+ jobs allowed us to manage crews efficiently and maintain visibility across every project, even during peak production.
